Vision-language model
A model that can look at a page, a photo or a diagram and answer in words.

Short answer. A vision-language model (VLM) takes images and text as input and generates text. It is built from an image encoder, a projector that turns image features into the language model’s token space, and a text decoder. Typical jobs are describing photos, answering questions about a diagram and reading documents: the Qwen2.5-VL report highlights document parsing and dynamic-resolution handling of images. A VLM is not the same as OCR, which only extracts characters. It understands layout and can answer questions, but it can also misread a digit with full confidence, so amounts and dates still need checking against the source.

01

How it works

Hugging Face describes the usual layout as three parts in sequence: an image encoder, a projector that aligns image and text representations, and a text decoder. The image encoder cuts the picture into patches and turns them into vectors. The projector maps those vectors into the same space as the language model’s tokens. The decoder then reads the image tokens and your question together and writes an answer.

The LLaVA paper showed a compact version of this recipe: connect a vision encoder to a language model and train on instruction data, much of it generated by GPT-4. It reported 85.1% of GPT-4’s score on a synthetic instruction-following benchmark and 92.53% accuracy on ScienceQA after fine-tuning. Newer models improve resolution handling: Qwen2.5-VL uses a native dynamic-resolution Vision Transformer, and Gemma 3 normalises images to 896 by 896 pixels, encoded as 256 tokens each.

Using one in an office

  • Good fits: scanned letters, GST bills, forms, photos of whiteboards, and diagrams that need describing.
  • Keep the image beside the extracted fields so a person can compare them quickly.
  • Let software check what it can: do line items add up to the total, and does the tax equal the rate times the base?
  • Ask for structured output with a place for “not visible”, so that missing fields are not invented.
  • Test Hindi and other scripts, handwriting and low-quality scans separately. Accuracy varies by model and script.
  • Treat images from outside the office as untrusted: text in an image can try to instruct the model.

Where ANVE stands

In ANVE’s development build, vision models read scanned documents (OCR), photos, diagrams and video frames, a bills feature reads GST bills, and image generation runs on the box’s own GPU through ComfyUI. No sealed unit exists yet; the software runs today on a development machine.

Questions people ask

Is a VLM better than OCR?
They do different jobs. OCR is light and exact when print is clean. A VLM adds an understanding of layout and meaning, but can hallucinate. Some document systems use both and compare their readings.
How many tokens does an image use?
It depends on the model. Gemma 3 uses 256 tokens for each 896 by 896 image. Models with dynamic resolution, such as Qwen2.5-VL, use more tokens for larger images.
What is the projector?
A small neural layer that converts the image encoder’s output into vectors the language model can read as if they were tokens.
Can a VLM read handwriting or Hindi?
Sometimes. Support varies by model, script and handwriting quality, so test with your own samples and check the output.
